The client is a recognized leader in digital publishing services, catering to publishers, academic institutions, and the research community. Their core value proposition lies in delivering cutting-edge technology and advanced content rendering solutions that enable seamless digital experiences across platforms. Their challenges included:

  • The client adopted organizational structures and processes that were fit-for-purpose, designed to meet immediate operational needs rather than long-term strategic goals.

  • This led to an ad hoc organizational design, where roles and functions evolved reactively rather than through deliberate planning.

  • Leadership roles were often filled based on availability rather than capability or strategic alignment, resulting in unclear responsibilities and fragmented accountability.

  • The company’s growth was largely organic and need-based, expanding in response to client demands without a scalable operating model or future-ready structure.

Though organization structure should follow strategy there are several gaps between the two. There are differing views within the top management team on how to address the gaps. We also need to gradually move to a role-based organization structure than a people-based one, which poses several challenges that need to be addressed.

The Approach

The highlights of the organizational design project included:

  • Robust Org Design:
    Leveraged our proprietary OPTICS framework to architect a resilient organizational structure that eliminated redundancies and aligned with industry best practices.

  • Roles & Responsibilities:
    Defined clear, unambiguous responsibilities for each role, anchored in the principles of ownership and accountability.
    Developed career tracks to support the shift toward product-centricity, enabling role clarity and growth pathways.

  • Competency Framework:
    Configured a tailored competency framework aligned to the client’s operating model, offering measurable benchmarks and structured career progression.

  • Individual Coaching:
    Provided targeted coaching to key leaders, enabling them to align with the new structure, step into expanded roles, and adapt based on organizational fitment.
